Reported paid ROAS was 3.8x. A two-week geo holdout test isolated the real incremental ROAS at 2.4x. Almost a third of reported performance was traffic that would have come organically. The fix wasn't more budget. $42K a month was reallocated from over-attributed branded into actual prospecting. Same total budget. Different growth.
The dashboard told a happy story. Internal margins were slipping and no one could explain why. A four-week incrementality test isolated fatigued creative from new tests. 28% of Meta spend was producing zero incremental orders. Advantage+ was claiming credit for purchases that were already happening. $35K a month moved from fatigued spend into a creative testing cadence the team could sustain.
The dev shop did beautiful work. The new site was faster, cleaner, prettier. Then organic traffic dropped 35% in week one. URLs changed without redirects. Schema didn't carry over. Internal link structure broke topic authority. The brand was on track to lose $89K a month in attributable revenue. Within 60 days, 92% of traffic returned. Now we run the SEO migration on every rebuild for that dev shop.
